How to use NPCs in your adventure without stating them when they will be the protagonist that the player characters fight? Actually it can't be done. You may be able to model and NPC or monster from the monster manual instead of completely generating a NPC the way you would from the players handbook. When we say don't stat your npcs for dungeons and dragons or some other tabletop rpg we are talking about the baker, a king, that noble, or the beggars on the street corner. Unless those encounters are likely to turn to combat there is no need.
